Q4 moves fast, and waiting weeks for FBA (Fulfilled by Amazon) inventory to check in can cost you sales.

That’s why FBM (Fulfilled by Merchant) is such a valuable option during the holidays. Instead of sending inventory to Amazon’s warehouses first, you ship orders directly to customers, so you can start selling as soon as you have the inventory on hand.

Here’s what new sellers need to know to make the most of Q4 with FBM.

Why FBM Matters During Q4

During the holiday season, Amazon warehouses get backed up fast, creating check-in lag that delays FBA products from becoming available for sale.

FBM lets you skip that bottleneck.

Instead of waiting for Amazon to receive and process your shipment, you can ship an order directly to the customer through USPS or UPS. That can be especially useful from around November 15 through the end of December, when holiday demand is high, and FBA sellers start running low on inventory.

Finding FBM-Friendly Products

Not every Amazon listing is FBM-friendly. Amazon prefers FBA offers because they make more profit in fees. If FBA sellers have historically won most of the Buy Box on a listing, an FBM offer may struggle to compete.

That's why you should always review a product's Buy Box history with a research tool like Keepa before buying inventory.

Check how much of the Buy Box has historically gone to FBM sellers. On a standard-volume listing, seeing around 20% or more going to Merchant Fulfilled sellers is a good sign that the listing supports FBM competition.

Q4 can change the picture too, especially in November and December. When FBA competition drops, the Buy Box share can open up for FBM sellers on tons of listings. That makes Q4 the perfect time to have Merchant Fulfilled offers ready.

Run the Real FBM Numbers

FBM profit is calculated differently than FBA profit, and newer sellers can get tripped up.

With FBA, you don’t pay individual shipping costs, but you do pay FBA fees. With FBM, you avoid those fees but pay the shipping cost for each order.

Simply subtracting shipping from your FBA profit won’t give you an accurate FBM profit. Instead, use a profit calculator like SellerAmp, select FBM as the fulfillment type, and enter your estimated shipping cost.

For example, a 6-ounce product might cost around $5–$6 to ship. Plug that cost into your FBM calculation to see the true estimated profit before deciding whether the product makes sense.

Products selling for more than $20 but weighing less than one pound can be especially interesting for FBM because shipping costs are easier to absorb.

FBA may give you slightly better profit on paper for some items, but if they take weeks to check in, you could miss a big chunk of Q4 sales. During peak season, quick FBM sales can be more valuable than waiting on Amazon.

Keep Shipping Supplies Simple

You don’t need a warehouse full of fancy packing supplies to start shipping FBM orders.

You also don’t need FNSKU labels or other FBA-specific prep when shipping an individual FBM order. For many products, you can simply put the item in a poly mailer or box, attach the shipping label, and send it out. 

Basic 9 x 12 or 12 x 15 poly mailers are useful for smaller products, but larger items may need bigger mailers or boxes.

For inexpensive boxes, unbranded options from places like Walmart or ULINE work well.

Don’t overthink this part. All you need is packaging that protects the product and keeps your shipping costs reasonable.

Set Your Handling Time to Compete

Your handling time tells Amazon how quickly you'll ship an order.

Zero-day handling means orders placed before your set cutoff time ship the same day, which can help you win more Buy Box share by offering fast delivery dates.

The good news is you don't need zero-day handling to stay competitive in November and December, when FBA competition drops.

One-day handling still works well and gives you a little more breathing room during the holiday rush.

Amazon already accounts for Sundays and holidays when calculating delivery dates, and you can customize your operating days to match the days you actually ship orders. The goal is fast delivery without overcommitting.

Find Extra Profit in Shipping

Your shipping templates control what customers pay for shipping. A common FBM setup is to offer free standard and economy shipping, and bake the shipping cost into your product price.

But one of FBM's biggest advantages is that what you charge the customer for shipping doesn’t have to match what you actually pay for the shipping label. For example, you can charge the customer $30 for expedited shipping while your label only costs $7–$13.

Shoppers will pay extra for expedited shipping on holiday gifts, and that difference becomes extra profit.

Multi-unit orders are another win. Shipping two or three units together usually doesn't cost two or three times as much as shipping one, but you're earning profit on every item in the order.

For most FBM orders, you can buy shipping labels through Amazon Seller Central, but if the rates look unusually high, it’s worth comparing other shipping options. Even small shipping wins can add up fast.

Make FBM Part of Your Q4 Plan

You don’t have to choose between FBA and FBM. One of the smartest Q4 strategies is using both, but don’t wait until the holiday rush to figure out FBM.

Before peak season, find some FBM-friendly products, run the numbers, and get comfortable fulfilling orders. That way, you’ll be ready to keep sales moving when FBA check-in times start slowing down.
